board: animated latch states with queue, retry and landing - #958
The re-review latch now shows where its follow-up is. Each state gets a small animated banner with the MR's own invadr creature, and the latch pass queues, retries and lands follow-ups instead of refusing them.
Adds a latch_state table (schema v7) as the record; the note is rewritten after each compare-and-set
Queues a blocked request with a wait reason instead of replying "Not yet"
Retries a failed follow-up and stops after 3: one thread reply plus a desktop notification
Lands a finished follow-up from the server or the pass through one landFollowUp
Replies only when a follow-up finishes or gets stuck
Also
rt-client gains the queued, running and error latch markers
scripts/preview-latch-banners.ts renders every banner in light and dark GitLab styling
Verification
Latch board tests 257/257, rt-client latch 9/9, board:typecheck green. Preview checked in Fast Browser in both schemes: the 7 approved/runtime pairs match, every state reads clean.
renderBannerGif takes the creature, so a test can render the prototype's
hand-made creature and compare against the approved GIFs. The creature sits
one row lower and the strip build lays the dots out as the prototype did.

latchBody writes each phase's marker; bannerMarkdown uploads a variant's
GIF once per MR; rewriteLatch writes the note before changing the thread.
postLatch returns the new ids and both callers record an armed row;
spendLatch takes a BannerVariant and moves the canonical latch's row to
spent.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
rewriteLatch, spendLatch and spendAllLatches take an optional now; the
pass hands in its injected clock. casLatch gains an optional
discussionId guard in the WHERE clause, so the spend and the variant
record move only the row tracking that latch, in one statement. The
latch tests share one temp db helper that removes its dirs.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
landFollowUp moves a running or error row by cas (re-checked inside one
write transaction against launchAt) and only the winner writes the note
and the finished reply. The server's done signal and the pass backstop
both call it; the backstop runs before the approval spend and the error
handling, so an approved follow-up shows done-approved and a finished
run is never retried into a second review. Pass rewrites re-read the row
before writing, and an armed+resolved read inside the grace window after
a re-arm is not a request.

…lures
The re-arm grace exempts only a row that never moved after its post (60s
clock skew), so a follow-up landed minutes after the post still guards a
stale read. An abandoned landing starts a new request cycle. An approve
landing spends the other copies inside landFollowUp; the pass stamps the
landing with its current clock; the armed repair counts only what it
wrote; the server lands only an outcome the lane still shows.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…r the request
latchInScope (pure, tested) now keeps every non-spent latch row in the
pass, so a request is answered while the lane reads error or reviewing.
Queueing stamps the request time and withdrawal clears it; a queued or
error row adopts a run in flight only when it started at or after that
stamp. Dispatch re-reads the lane before launching, a running row whose
note never showed running is healed, a lost-db note adopts with its post
time as the stamp, and the stuck reply goes out before extra copies are
spent.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
No Not yet replies for a row-backed latch, dispatch straight from armed,
the request stamp and start-time adoption rule, the lost-db stamp, and an
abandoned follow-up resetting the failure count.

This change adds animated GIF banners for latch states and persists latch lifecycle data. The board now queues requests, dispatches reviews, handles retries and stuck states, and reconciles completed follow-up reviews. The rt-client recognizes queued, running, and error latch markers.
The rt-client recognizes queued, running, and error markers. The board defines banner variants, generates state-specific strips, and composes animated GIFs. Tests cover GIF output, prototype parity, and variant data.

m4ttstack/mattstack#950: Adds persisted review outcomes that this change uses when processing follow-up latch reviews.
Merge Risk: Minimal · up to 4e194
This change adds animated latch banners and a persisted queue, retry, and landing lifecycle. The earlier risk of losing the follow-up reply after a transient GitLab failure is now handled by the owed-reply mechanism. No unresolved merge-blocking issue was identified from the supplied evidence.
Security architecture risk: Moderate · up to 4e194
A retry can start automated work while a concurrent completion retires its request, leaving execution outside the recorded lifecycle. Existing reviewer ownership checks remain in place, and no new privilege escalation was established.
Retained concerns
Medium · reliability · inferred: Automatic retry starts a review before acquiring durable ownership of the latch. A concurrent server completion can land the previous run from error and move the row to armed or spent while launch awaits. The subsequent retry CAS can then fail, but the started run is not attached to the request or cancelled, and dispatch still audits and notifies success. This weakens containment of automated review execution after the request has already completed. The fresh lane check and cron lock do not cover the separate server landing writer.
Security review details
Security Blast Radius
inferred — The identified containment race affects a particular MR's request and automated review run. Launches reuse the configured review workspace or prior agent/session, and GitLab writes use the existing board token. The inspected change does not establish additional cross-reviewer or cross-service authority.
Security Findings and Attack Paths
inferred — The supported concern is an execution-ownership race, not a demonstrated attacker-driven approval bypass. A resolved reviewer-owned discussion supplies the request signal; arbitrary user-authored notes do not satisfy latch discovery. Automatic retry adds another execution path that can race completion without requiring a second request.
Trust Boundaries and Controls
observed — The production caller resolves token identity before processing and binds GitLab writes to its gateway. SQL transitions can guard both phase and canonical discussion identity; landing additionally checks run timing inside the write transaction. These controls constrain row mutation but do not make launch or remote note writes atomic with it.
Resilience and Maintainability Implications
inferred — A stale note update can overtake a concurrent landing because show checks ownership before asynchronous rendering/upload/write, while rewriteLatch updates the note before its variant CAS. The inspected armed-repair and approval-spending paths provide reconciliation; this was not established as a privilege escalation or automatic revival of the same spent row.
Hardening Proposals
proposed — Introduce a durable request/run generation and launch reservation before execution, with idempotent launch reconciliation when ownership changes. Serialize note projection per MR or reconcile it against the same generation so an older writer cannot leave a newer terminal transition visually reversed.

Explanation
The title "board: animated latch states with queue, retry and landing" matches the main change in the changeset. The raw summary and objectives show animated GIF latch banners, a queued/running/error lifecycle with retries, and follow-up landing via landFollowUp. The title is concise and specific, and it names the board app as the scope. It does not mention the schema v7 table, the rt-client markers, or the preview script, but the task does not require full coverage.
