The latch banner now fills the GitLab comment column, stays sharp there, and has softly rounded corners (from Matt's approved mock).

What changed

Banner (apps/board/src/latch/, apps/board/assets/latch/)

  • Posts the GIF unsized so GitLab stretches it to the column
  • Renders the same 520x64 layout at 3x (1560x192) from one scale constant
  • Masks 6 px rounded corners as transparent in every frame
  • Re-uploads a cached pre-3x banner instead of stretching it

Tests

  • Parity with the approved prototype GIFs runs at 2x through the same render path, corners excluded; missing-feature negatives kept
  • New checks: 1560x192, 100 KB cap, exact accents at 3x, transparent corners in every frame

Verification

Latch tests 157/157, board:typecheck and format:check green. Preview checked in Fast Browser in light and dark: full column width, round corners, art unchanged. Largest GIF 80 KB.

Summary by CodeRabbit

  • Improvements
    • Latch banners now scale to the comment column and render at higher resolution, with rounded transparent corners.
    • Banner indicators have updated positioning and spacing for the refreshed layout.
    • New banner posts no longer include a fixed width, allowing GitLab to size them to the available column.
    • Older cached banners with a fixed-width setting are replaced with updated versions.

A cached upload is re-wrapped with imageMarkdownFor, so banners cached
with an older width suffix post unsized too.

Strips are re-rendered at deviceScaleFactor 3 (1560x192) and the
compositor's geometry moves to CSS px times one scale, so the banner stays
sharp at full column width. Pixels outside a 6 CSS px quarter-circle take
a reserved transparent index in every frame, with dispose 2.

Parity composites at 2x through the same path, with 2x strips the build
script now writes into the test fixtures, and skips the rounded corners.
The size cap rises to 150 KB; the largest GIF is about 80 KB.

Walkthrough

The latch banner now renders at 1560×192 and uses transparent rounded corners. Strip generation supports regular and parity scales. Posted Markdown no longer specifies an image width, and cached uploads with the legacy width suffix are replaced.

Changes: Latch banner rendering and posting

Layer / File(s) Summary
Scaled strips and parity fixtures
apps/board/src/latch/variants.ts, apps/board/scripts/build-latch-band.ts, apps/board/assets/latch/layout.json, apps/board/src/__tests__/fixtures/latch-*, apps/board/scripts/preview-latch-banners.ts, apps/board/docs/superpowers/specs/2026-10-29-latch-animated-states-design.md
The build script renders regular strips at the configured scale and parity strips at 2×. Shared fixtures supply parity cases and layout data. The preview uses those cases and displays images without a fixed width.
Scaled GIF rendering and validation
apps/board/src/latch/banner.ts, apps/board/src/latch/gifenc.d.ts, apps/board/src/__tests__/latch-banner*.test.ts, apps/board/docs/superpowers/specs/2026-10-29-latch-animated-states-design.md
The renderer scales its drawing geometry from the strip set and encodes rounded corners as transparent pixels. Tests check the GIF dimensions, transparency, disposal, size limit, and parity against reference frames.
Unsized Markdown and legacy cache handling
apps/board/src/latch/markers.ts, apps/board/src/latch/post.ts, apps/board/src/__tests__/latch-markers.test.ts, apps/board/src/__tests__/latch-post.test.ts
Generated Markdown omits the width suffix. The posting path replaces cached uploads whose Markdown contains a width suffix. Tests cover unsized output and legacy sized Markdown.

Possibly related PRs

  • m4ttstack/mattstack#958: Adds the latch GIF renderer, variant strips, layout coordinates, banner APIs, and upload caching that this change updates.
  • m4ttstack/mattstack#935: Introduces the latch marker and banner-posting contracts, including the width suffix and cached banner reuse changed here.
Merge Risk: Low · up to c496c

The fallback colour currently matches the artwork but could drift when it changes. This is mergeable with a small follow-up to derive it from the strip.

Security architecture risk: Low · up to c496c

The change stays within existing banner rendering and GitLab posting flows. Refreshing previously stored banners introduces additional upload work during rollout, but no new credential, permission, or attacker-controlled rendering configuration was identified.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • observed — The directly affected persistent and external surfaces are the board's per-MR/per-variant upload cache and banner uploads and notes in the selected GitLab project. The gateway remains bound to the board's existing host and token.

Trust Boundaries and Controls

  • inferred — The inspected production path does not turn the MR URL into a file path or selectable raster scale. It supplies the URL to creature generation, then renders with committed strip mappings and the fixed production scale. The configurable renderer therefore does not establish attacker-controlled file access or allocation sizing in this path.

Resilience and Maintainability Implications

  • inferred — Legacy replacement reuses the existing nontransactional upload sequence. Failure before cache persistence leaves replacement work for retry; failure after persistence can leave the note temporarily stale. Concurrent legacy readers can upload independently and overwrite the same cache key. These are bounded presentation and remote-resource consistency risks, not an established authorization bypass.

Nitpick Derive the transparent slot’s fallback colour from the strip.

55-55: Trivial · Maintainability & Code Quality · Quick win

Derive the transparent slot’s fallback colour from the strip.

STRIP_BG adds a raw colour value and can diverge from the PNG background when the strip changes. Read the background pixel from the loaded strip instead. As per path instructions, “tokens are picked by role there, and raw values fail lint and the contrast gates”; the referenced guide also says, “No raw colour values in app code, ever.” (raw.githubusercontent.com)

Review comment at @apps/board/src/latch/banner.ts at line 55:
Remove the hard-coded STRIP_BG value and derive the transparent slot’s fallback
color from a background pixel in the loaded strip; use the derived color
wherever the fallback is applied.
