Feature Pull Request

This repository enforces changelog, release, and label automation for all PRs and issues.
See the organisation-wide Automation Governance & Release Strategy for contributor rules.

Linked issues

Part of #122 and Linear LSA-191 (Set up Lefthook validation for the theme and plugin). This PR covers the theme's first two checks only. The other validation categories in the issue and the ls-plugin configuration are still open, so it does not use a closing keyword.

Summary

Git hooks are not set up in this repo, so broken or stale Sass can reach a PR and only fail later in review. Lefthook now runs a pre-commit hook that lints and builds the Sass whenever Sass is staged. It is installed as an npm devDependency, so npm install sets the hook up for every contributor.

The hook

  • lefthook.yml defines one pre-commit hook. Its jobs run in order (piped) and are skipped during merges and rebases.
  • Both jobs run only when staged files match src/scss/*.scss or src/scss/**/*.scss. A commit with no Sass staged skips them.
  • A failing job blocks the commit and prints a message saying how to fix it.

Job 1: scss-lint

  • Runs npx stylelint {staged_files}. Errors block the commit; warnings are printed but do not.
  • New .stylelintrc.json extends @wordpress/stylelint-config/scss.
  • The WordPress rules flag 369 problems in the existing Sass, so a few rules are relaxed rather than rewriting about 50 files here:
    • Off: selector-class-pattern (260 of the 369; the theme uses __ BEM-style class names), rule-empty-line-before, at-rule-empty-line-before, comment-empty-line-before, value-keyword-case.
    • Warning only: color-named, scss/selector-no-redundant-nesting-selector, scss/operator-no-newline-after (14 warnings, 0 errors on the current code).
  • New lint:scss npm script lints all Sass.

Job 2: scss-build

  • Runs npm run build:css, then stages only the CSS files that script writes (read from its sass arguments in package.json, 54 files). Sass source and assets/css/*.css (tracked in git) are committed together, and an unrelated edit to another tracked file in assets/css, such as gsap-animations.min.css, is not swept in. A Sass error blocks the commit.
  • Before building, it stops the commit if any src/scss file has unstaged changes or if there are untracked Sass files, because build:css compiles the whole working tree and the CSS would otherwise be staged without a source file that is not in the commit. A file that is only partly staged is fine: Lefthook hides its unstaged part during the hook.
  • It also stops git commit <file> when Sass is staged. Git runs hooks for that form against a temporary index, so the staged CSS would be committed and then dropped from the real index, leaving a staged revert. Plain git commit, -a, --include and --amend work.

Supporting changes

  • package.json / package-lock.json: lefthook, stylelint, @wordpress/stylelint-config and stylelint-scss added as devDependencies, plus the lint:scss script.
  • .gitignore: ignores lefthook-local.yml and .lefthook-local.yml for personal overrides.
  • .github/reports/lefthook-setup.md: install, everyday commands, how to bypass, known limits and the verification results.

Investigated, not changed

  • Stylelint --fix on the existing Sass. It clears the formatting errors but changed compiled CSS in two files, so it was reverted and kept out of this PR. A separate cleanup can tighten the relaxed rules.
  • .lintstagedrc.json. Left as is. lint-staged is not installed, so the file does nothing today, and Lefthook's glob, {staged_files} and stage_fixed cover the same job. Its checks (schema validation, PHP lint, phpcs) are candidates for later Lefthook jobs.

Scope and exclusions

  • Does not add the other checks listed in LSA-191: branch-name and changelog validation, schema and utility validation, JS (ESLint/Prettier), PHPStan, PHPCS and the pre-push hook.
  • Does not touch ls-plugin.
  • Does not change any Sass, CSS, PHP, pattern or theme.json file.
  • Review size: 7 files changed. package-lock.json (2,832 lines added) is excluded from the count, leaving 6 reviewable files and 194 added lines (about 90 of them are the setup report). This is within the preferred budget of about 15 files / 400 lines.

Screenshots / video

None. There is no visible or UI change; the only output is terminal messages from the hook.

Known limits

  • build:css lists every Sass entry file by hand, so a new entry file has to be added to that script or it is never built, and the hook does not stage it.
  • The hook needs node, npm and npx on the PATH. A Git client that does not load the shell environment can block commits with npx: command not found. Commit from a terminal, or use git commit --no-verify for that commit. With a minimal PATH that excludes /usr/local/bin this reproduces; with it included the hook runs.
  • Staging only the deletion of a Sass file does not trigger the hook, so its compiled CSS is not removed automatically.
  • npm run lint:scss (all Sass) currently reports 1 error: a bare // line (scss/comment-no-empty) at line 38 of src/scss/structural/phase-link-card-grid.scss, which arrived with the merge of design: about-process - Add the Our Process hero and phase link card grid patterns (LSA-124) #121. The hook only lints staged files, so it affects the next commit that touches that file. CI does not run lint:scss.

Dependency notes

npm audit reports 14 high-severity advisories on this branch against 4 on develop. The extra 10 come from the Stylelint dependency chain (braces, micromatch, brace-expansion, fast-glob, globby, immutable, fast-uri and Stylelint's own packages). They are denial-of-service advisories in packages that only run locally during linting against the repo's own Sass. None are installed in the shipped theme, and none handle untrusted input. Not auto-fixed here, so this PR does not bump unrelated packages.

Test plan

  • npm run schema:validate, lint and security:scan pass
  • npm run theme:validate completes with warnings only. This PR changes no PHP, pattern or theme.json file.
  • npm run patterns:escape completes and reports 28 potential issues in existing patterns. This PR changes no patterns.
  • npm run lint:scss on this branch before merging develop: 0 errors, 14 warnings. After merging develop it reports 1 error and 14 warnings; the error is in Sass from design: about-process - Add the Our Process hero and phase link card grid patterns (LSA-124) #121 (see Known limits)
  • npm run build:css rebuilds with no diff in assets/css
  • npm ci --dry-run succeeds with the updated lockfile
  • npx lefthook validate passes and npx lefthook check-install exits 0
  • npx lefthook run pre-commit --all-files passes
  • A valid Sass change staged: lint and build pass, and the rebuilt assets/css/faq.css is staged with the source
  • A Stylelint error (property-no-unknown) staged: a real git commit is blocked and the build job is skipped
  • A Sass syntax error staged: a real git commit is blocked and Sass prints the error
  • 13 real git commit scenarios in a scratch worktree: plain commit; plain commit with an unrelated unstaged edit to gsap-animations.min.css (not committed); commit -a; commit --include <file>; commit --amend; two Sass files; a new partial added and imported; a commit with no Sass (hook skips). All pass with the compiled CSS in the commit.
  • Blocked as intended with a clear message: git commit <file>, another Sass file left unstaged, an untracked partial imported by a staged file, a Stylelint error, a Sass syntax error
  • Fresh clone of this branch: npm ci installs the pre-commit hook automatically and npx lefthook check-install exits 0
  • On develop (no lefthook.yml) the installed hook prints that no config was found and exits 0, so it does not block commits there
  • The diff contains no secrets or tokens (searched the added lines)
  • npm audit compared with develop (see Dependency notes)
  • CI: PHP Code Quality, Security Scan and Validate Theme pass
  • CodeRabbit review read and responded to (4 threads answered; re-review of the latest push pending)

Changelog

Summary by CodeRabbit

  • Quality Checks
    • Sass changes are linted before commits, and CSS is rebuilt and staged when Sass files are committed. Lint or build errors block commits; warnings do not. Checks stop if Sass files have unstaged changes or untracked files and are skipped during merges and rebases. Partially staged Sass files are built from their staged content.
  • Documentation
    • Added guidance for setting up, running, troubleshooting, bypassing, and removing the Sass checks, including local configuration options, build limitations, and Node.js requirements.
  • Development
    • Added Sass linting configuration and updated supported Node.js versions to ^20.19.0 or >=22.13.0.

📝 Walkthrough

Adds Stylelint tooling and ordered Lefthook pre-commit jobs for staged Sass files. The jobs skip merges and rebases, lint Sass, guard against unsafe build conditions, and stage only CSS outputs from build:css. Documentation, changelog entries, and local override exclusions are included.

Changes: Sass validation setup

Layer / File(s) Summary
Stylelint setup
.stylelintrc.json, package.json
Adds the WordPress SCSS-based Stylelint configuration, rule overrides, the lint:scss script, development dependencies, and the Node.js engine range.
Pre-commit lint and build
lefthook.yml
Adds ordered jobs for staged Sass files. The build job rejects temporary-index commits, stops for unstaged or untracked Sass files, runs build:css, and stages only its CSS outputs.
Setup and behavior documentation
.github/reports/lefthook-setup.md, .gitignore, CHANGELOG.md
Documents installation, operation, guard conditions, verification cases, and uninstalling Lefthook. Local override files are ignored, and the changelog records the setup and Node.js engine change.

…he Node engine (LSA-191)

Sass build guard
- Stop scss-build when any src/scss file has unstaged changes
- List the unstaged files and tell the developer to stage or stash them
- Prevents the compiled CSS of an uncommitted Sass file being staged without its source
- A partly staged file is still allowed, as Lefthook hides its unstaged part

Node engine
- Set engines.node to ^20.19.0 || >=22.13.0 in package.json
- Matches Stylelint 17 and @wordpress/stylelint-config, which need Node 20.19 or newer

Docs
- Add the unstaged Sass guard and Node requirement to the Lefthook setup report
- Remove the old known limit about unstaged Sass edits
- Add the new cases to the verification table
- Update the CHANGELOG entry for the guard and the Node range

Review
- Addresses both CodeRabbit comments on PR #128
Conflicts resolved
- CHANGELOG.md: keep the LSA-191 entry above the LSA-124 entry
- package.json: keep the lint:scss script and develop's watch:css line with the two new Sass files

Verification
- build:css rebuilds with no change to assets/css
- package.json is valid JSON and npm ci --dry-run passes
- schema:validate, theme:validate, lint and security:scan pass
- lefthook validate and check-install pass

Sass build guard
- Stop scss-build when git finds untracked files under src/scss
- List the untracked files and ask for them to be added or removed
- Closes the gap git diff leaves, as it does not see brand-new files
- Prevents CSS being staged from a partial that is missing from the commit
- Reword fail_text to cover unstaged and untracked files

Docs
- Add the untracked check to the guard section of the Lefthook setup report
- Add two verification rows for the untracked partial cases
- Update the CHANGELOG entry for the guard

Verification
- Staged file importing an untracked partial is blocked by a real git commit
- The same partial after git add passes and is staged with the CSS
- Unstaged other file, normal single-file change and lint error behave as before

Review
- Addresses the CodeRabbit comment on lefthook.yml about untracked Sass partials

…ly commits (LSA-191)

Stage only build outputs
- Replace git add assets/css with git add of the files build:css writes
- Read the output paths from the sass arguments in package.json, so there is no second list to maintain
- Stops an unrelated edit to a tracked file such as gsap-animations.min.css entering the commit
- Fail with a clear message if the output list cannot be read

Block git commit <file>
- Git runs hooks for git commit <file> and --only against a temporary index
- The CSS staged by the hook was committed, then dropped from the real index, leaving a staged revert
- Detect the temporary index and ask for git add, then git commit
- Plain commit, commit -a, --include and --amend are unaffected

Stylelint
- Use npx --no-install so a missing Stylelint fails instead of downloading a package

Docs
- Describe the new staging, the path-only guard and the Node PATH requirement in the setup report
- Add the deletion-only limit and new verification rows
- Update the CHANGELOG entry

Verification
- 13 real git commit scenarios run in a scratch worktree: plain, unrelated .min.css edit, commit -a, --include, --amend, two files, new partial, no Sass
- Blocked as intended: git commit <file>, unstaged other file, untracked partial, lint error, Sass syntax error

Review
- Addresses the CodeRabbit comment on lefthook.yml about staging only generated CSS

Co-Authored-By: Claude Sonnet 5.5 <noreply@anthropic.com>
Conflicts resolved
- CHANGELOG.md: keep the LSA-191 entry on top, followed by the LSA-189 (#130) and LSA-125 (#129) entries from develop

Verification
- build:css rebuilds with no change to assets/css
- package.json is valid JSON and npm ci --dry-run passes
- schema:validate, theme:validate, lint and security:scan pass
- lefthook validate and check-install pass
- The Sass merged from develop adds no new Stylelint problems

CHANGELOG
- Stop claiming the existing Sass passes Stylelint with no errors
- Name the one known error: the bare // comment at line 38 of phase-link-card-grid.scss (scss/comment-no-empty), added by #121
- Say it blocks the next commit that touches that file until it is fixed or the rule is relaxed

Setup report
- Add the same known error to the known limits
- Note that CI does not run lint:scss

Review
