What this PR does

This PR adds an opt-in model-download scope contract that lets an external controller restrict downloads to selected node pools using the existing model storage selectors and affinity.

The external controller decides which pools need a model. Model-agent validates that projection and downloads the model only when the node is eligible.

This keeps endpoint and pool orchestration outside model-agent: no endponit-watches, customer-specific logic, or download-priority scheduler are introduced.

Why we need it

Eagerly downloading every eligible model onto newly provisioned, dedicated nodes can consume significant disk space and network bandwidth, delaying downloads needed for serving.

Controll-projected eligibility allows deployments to download only the models needed by selected pools while retaining ordinary-node download behavior. This implementation is generic: it dow not hard code any BYOR identifiers, environments or pool names.

Changes

Model-agent scope validation

PR adds two optional flags (both empty by default:

--download-scope-node-label=example.com/scoped-node
--download-scope-pool-label=example.com/pool

Equivalent environment variables:

DOWNLOAD_SCOPE_NODE_LABEL
DOWNLOAD_SCOPE_POOL_LABEL

When configured:

  • ordinary (non-BYOR) nodes carrying neither label retain existing storage eligibility
  • scoped nodes myst satisfy existing noteSelector/nodeAffinity constraints and the controller's models.ome.io/download-scope annotation
  • annotation must reference the current model UID, match the published affinity, and include the node's pool
  • missing or inconsistent evidence blocks new downloads without treating uncertainity as permission to delete cached models
  • node-label changes trigger eligibility reevaluation without adding a per-agent endpoint or cluster-wide Node informer
  • Project-oinly updates do not restart downloads on ordinary (non-BYOR) nodes that remain eligible

Queued-task safety

Download and cleanup tasks are revalidated against current model identity and eligibility before execution.

This protects against:

  • deleting and recreating a model with same name
  • eligibility changing while work is queued
  • removing a cached model after it becomes eligible again
  • incomplete projection updates causing premature cleanup

Existing download, reuse, cancellation, and cleanup machinery remains in place.

Compatibility and safe download-state retirement

PR also adds compatibility schema fields and retirement handling for existing endpoint-demand observations.

For both BaseModel and ClusterBaseModel, retirement:

  • is a no-op when no old demand observation exists
  • requires a compatible conusumer inventory, including GPU/CPU DaemonSets and old or surge Pods
  • uses uncached reads rather than a serving-Pod-filtered cache
  • does not required the entire agent fleet to become Ready
  • clears only obsolete demand status, preserving model readiness

Manager readiness

Manager readiness now waits for registered controller sources to synchornize. STandby replicas can become ready without acquiring leadership or starting reconciliation.

The change separates controller-source readiness from liveness and avoids maintaining a second, potentially incomplete dependency list.

Generated deepcopy code, OpenAPI schemas, CRDs, Helm schemas, and manager RBAC are updated accordingly.

Summary by CodeRabbit

  • New Features

    • Added optional node- and pool-based model download scoping. Models are downloaded only when a node is eligible under the controller-provided scope.
    • Rechecks eligibility before queued work runs, helping prevent downloads on nodes that are no longer eligible.
    • Added command-line options to configure the scope labels; leaving them empty preserves existing download behavior.
    • Readiness now reflects whether controller sources have warmed up, including on standby instances.
  • Documentation

    • Added deployment guidance for configuring the download scope and coordinating its use with an external controller.

📝 Walkthrough

Walkthrough

The change adds controller-source warmup readiness and a model-agent download scope based on node and pool labels. The agent checks projected model eligibility, refreshes eligibility as node state changes, and revalidates queued tasks before processing.

Merge Risk

Merge Risk: 🔵 Low · up to 74641

Retirement may take longer because waiting reconciles use error backoff. The change is mergeable with owner awareness of that remaining delay.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 74641

The download restrictions have a conditional recovery gap: if both classification labels disappear, restarting can restore ordinary download behavior. Normal validation is restrictive, but label preservation, controller permissions, and rollout guarantees remain unverified.

Retained concerns

  • Medium · reliability · inferred: Sticky classification is process-local. A classified node that loses both markers is blocked during the current process, but a replacement process initializes from the marker-free node and can resume ordinary downloads for matching storage selections. This condition weakens the new fail-closed lifecycle and can undermine node-level resource containment. Registration labeling protects the normal path; preservation through marker loss and restart is not established.

Security review details

Security Blast Radius

  • inferred — The recovery concern affects each marker-free node where a replacement process treats it as ordinary, and all BaseModel or ClusterBaseModel downloads whose storage selection matches. It can restore network and disk consumption; the inspected change does not establish additional credential authority, arbitrary destinations, or a tenant-isolation breach.

Security Findings and Attack Paths

  • inferred — No retained Security finding is supplied. The conditional control-drift path is marker removal or loss, followed by process replacement and baseline-eligible downloads. Deliberate triggering would require authority to mutate node metadata and a restart opportunity; unprivileged reachability is not established. Eager downloading predates the PR, but the new scope restriction is not restart-stable in this state.

Trust Boundaries and Controls

  • observed — For classified nodes, scope permission is additional to storage eligibility. Both labels, a nonempty pool, matching model UID, matching affinity, and explicit pool membership are required. Same-process sticky classification prevents loss of both markers from becoming ordinary permission.
  • inferred — Effective projection authority resides with Kubernetes writers of the configured labels and model annotation. The consumer does not authenticate a particular producer. Whether RBAC or admission restricts those writes to the intended controller remains a deployment evidence gap, not an observed authorization bypass.

Resilience and Maintainability Implications

  • observed — Scoped queued work is checked at admission and processing. Lookup errors and replacement UIDs reject work; a same-UID eligibility-loss delete is rejected when the model becomes eligible again. Unknown projection does not authorize destructive cleanup.

Hardening Proposals

  • proposed — Preserve classified-node identity across process replacement, or enforce an explicit deployment invariant that classification cannot disappear while scope remains enabled. Validate recovery after marker loss without making genuinely ordinary nodes depend on scope reconciliation.

Do not return the retirement wait as a reconcile error.

When EndpointDownloadDemand exists and demandConsumersRetired returns false, nil, retireEndpointDemand returns an error. Both reconcilers join that error with the model reconcile error. This sends the expected retirement wait through controller error backoff and logs it as an error on each reconcile.

Return a timed requeue for the waiting state. Continue returning errors for consumer-reader, inventory, validation, and status-patch failures.

Apply the Endpoint demand gate to every download path.

modelEligible checks only node and scope eligibility. An Endpoint model with no current positive demand therefore passes add and replay checks and is queued. CurrentTaskAllowed also permits queued Download and DownloadOverride tasks through that unchecked predicate.

The update handlers do not observe this field either. They compare only modelEligible, storage download policy, labels, annotations, and download override inputs. A later positive demand update can therefore fail to enqueue a required download.

Keep demand selection separate from node eligibility. Do not use it for cache deletion.

only still-valid issues, skip the rest with a brief reason, keep changes
minimal, and validate.

Review comment at @pkg/modelagent/download_scope.go around lines 57 - 101:
Add a separate download-eligibility check that combines model eligibility with
current positive Endpoint demand, and use it for add, replay, queued-task, and
newly-eligible update enqueue decisions, including both update handlers. Keep
modelEligible as the node/scope check and continue using it for deletion and
cache-removal decisions so demand changes never trigger cache deletion.
