Adds a place for development material that is not public: one age-encrypted archive in private/, unlocked into a gitignored folder for local work and re-encrypted after changes. The key is the age identity already in the macOS keychain, with a file override for tests.

What changed

Script (scripts/private.ts)

  • Adds bun scripts/private.ts lock|unlock over private/dev.tar.age and private/dev/
  • Reads the identity from the keychain, or from LORE_PRIVATE_IDENTITY_FILE; derives the recipient with age-keygen -y
  • Writes the identity only to a 0600 temp file for age -d, removed in finally
  • Refuses to lock an empty folder or unlock over a non-empty one without --force

Also

  • private/dev/ ignored by git; private/** excluded from the root bun test
  • private/README.md names the two commands
  • Adds the first archive

Verification

scripts/private.test.ts (4 tests) locks a sample tree with a throwaway identity, unlocks it into a fresh folder and compares; full suite 924 pass. The real archive round-tripped with diff -r empty.

Walkthrough

The change adds a CLI to encrypt private/dev into an age archive and restore it. It adds tests for archive contents and command failures, updates repository ignore and test configuration, installs age in CI, and documents the archive workflow.

Changes: Private Development Archive

Layer / File(s) Summary
CLI prerequisites
scripts/private.ts
The script resolves paths, runs external commands, obtains an age identity, and manages temporary directories.
Archive and restore operations
scripts/private.ts, scripts/private.test.ts
lock archives and encrypts non-empty private/dev. unlock decrypts and extracts the archive, refusing a non-empty destination unless --force is used. Tests cover restored contents, excluded entries, refusal cases, forced restoration, and a missing archive.
Repository setup and instructions
.gitignore, bunfig.toml, .github/workflows/ci.yml, private/README.md
Ignore rules exclude private development files and the partial archive. Test configuration excludes private/**, CI installs age, and the README documents the commands and archive workflow.

Merge Risk: Minimal · up to f2352

The archive safeguards and CI prerequisite are in place. A leftover partial archive does not block a subsequent lock, so no actionable merge risk remains.

Security architecture risk: Low · up to f2352

The workflow is confined to local development material and includes useful identity, overwrite, and archive-publication safeguards. Concurrent operations can interfere with archive publication, but the source files remain available. No remote or production exposure was established.

Retained concerns

  • Low · reliability · inferred: Concurrent lock invocations share private/dev.tar.age.partial without exclusive ownership. One invocation can rename a pending file while another is writing it, so successful encryption followed by rename does not guarantee publication of that invocation’s complete ciphertext. This can compromise recovery from the encrypted archive, although lock retains the source directory and previously committed archives provide a recovery option.
Security review details

Security Blast Radius

  • inferred — The demonstrated authority is that of the invoking local user: reading the selected identity and writing the configured private archive and working directory. The supplied evidence does not establish a network entrypoint, production caller, or tenant-level exposure.

Trust Boundaries and Controls

  • observed — Identity selection comes from an environment-specified file or a named local keychain item. Unlock writes the identity to a mode-0600 scratch file and removes it after successful decryption; scratch-directory cleanup also runs on ordinary thrown errors. Commands receive argument arrays rather than shell-interpolated command strings.

Resilience and Maintainability Implications

  • inferred — Scratch cleanup is exception-scoped, not crash-safe: abrupt process termination can leave temporary identity or plaintext archive material. This does not by itself establish disclosure to another principal. Lock also intentionally retains the plaintext working directory, so it is not a plaintext-erasure operation.

Hardening Proposals

  • proposed — Enforce exclusive operation ownership for the archive and working directory, and use per-invocation pending ciphertext paths. If exact restoration or automated recovery becomes a requirement, extract into a staged directory before committing the destination transition.

Unverified finding
Verification ran but could not confirm this finding. It is shown for review, not as a verified issue.

Replace the directory on forced unlock instead of merging into it.

If --force restores an archive after a file was removed from the archive, tar leaves that old file in private/dev. A later lock can put the old file back into the encrypted archive. Extract into a temporary directory, then replace private/dev only after extraction succeeds. Add a test with a file that exists only in the destination. (raw.githubusercontent.com)

Install age before the CI test run.

Every test calls age-keygen in beforeEach. The Ubuntu CI workflow runs bun test without installing age, and the supplied pipeline logs show all four tests failing during setup. Add an age installation step before bun test so CI can run these tests. (raw.githubusercontent.com)

GitHub Actions: ci / 0_test.txt

[error] 14-15: Test setup failed: spawnSync("age-keygen", ["-o", identityFile]) returned a nonzero status, causing age-keygen failed: undefined. This failure occurred in 4 tests; the test run exited with code 1.

GitHub Actions: ci / test

[error] 14-15: Test failed: age-keygen -o <identityFile> returned a nonzero status. The test threw age-keygen failed: undefined because stderr was unavailable. The test suite failed with 4 failing tests and exited with code 1.

Reject a lock when every entry is excluded.

If private/dev contains only .DS_Store or node_modules, isEmptyDir returns false. The tar command excludes those entries, and renameSync replaces the existing archive with one that contains no development files. Check that the new archive contains at least one included file before replacing the existing archive. (raw.githubusercontent.com)
