bridge: survive a pane takeover visibly and never block the GUI on a full control FIFO - #30
Fixes a main-thread hang that froze Flock after another herdr client took over a pane. herdr dropped Flock's client, the bridge read that as the pane ending and stopped reading its control FIFO, and a later scroll over that pane blocked the GUI for 2 s per write until the FIFO drained.
What changed
Control channel (PaneControlChannel.swift)
Drops a mouse, scroll, hold or size command on a full FIFO instead of waiting
Lets a paste wait out a stalled FIFO once, then drops further waits until a line goes through
Bridge (ControlBridge.swift, HerdrHold.swift)
Adds a lost reading for a held child that ends after it attached
Keeps the bridge up on a lost hold, sends hold_lost and waits for the app's next take
Restores the terminal with TCSANOW on exit so it never waits on a PTY nobody drains
Tests
5 new or updated tests across the channel, hold and supervisor suites; FlockCoreTests 2456/2456, FlockChromeRender 539/539
Verification
Opened a pane from another herdr client while Flock Dev held it: the pane showed its attaching card, a hard scroll over it stayed responsive, and switching away and back took the pane back live.
The app now correctly reports when a held pane is lost, stays active, and retries on the next take attempt.
Terminal settings are restored without discarding pending input.
Ordinary commands remain responsive when the control channel is blocked. Paste actions can wait briefly for the channel to become available; if it remains stalled, later writes avoid delays and undeliverable input is dropped.
A pane lost during a take is distinguished from a refused take, helping the app recover and deliver input to a replacement pane.
…or the next take; exit never waits on the PTY
Another client attaching with takeover makes herdr drop flock's. The bridge
used to read that as the pane ending, stop reading its control FIFO and wait
to exit, while the app kept the pane as live.

Walkthrough
The bridge now classifies additional child exits as lost holds and keeps the bridge available for a later take. Pane-control writes use different FIFO wait behavior for ordinary commands and paste input, with timeout and torn-line handling.
The bridge handles lost child exits by parking input, retiring old output, rearming the first-frame notification, and reporting hold loss. Tests cover later takes, child termination, and retired output. Terminal settings are restored with TCSANOW.
Pane-control FIFO writes

Summary
FIFO write behavior and timing Sources/FlockCore/Bridge/PaneControlChannel.swift, Tests/FlockCoreTests/PaneControlChannelTests.swift
Ordinary commands do not wait for FIFO space. Paste writes can wait; timed-out waits mark the channel stalled. If a timeout follows a partial write, the next write terminates the torn line. Tests cover timing, delivery, and oversized writes.
No actionable issue remains identified; the change is ready to merge after normal checks.
Security architecture risk: Low · up to 40439
The change improves responsiveness and recovery after another client takes a pane. However, a temporary backlog can discard an ownership handoff, leaving a pane stale or retaining control over its size until a later interaction. The identified concern affects existing local pane ownership; no new privilege or cross-user access path was established.
Retained concerns
Medium · reliability · inferred: Ownership transitions now share the lossy path used for mouse and scroll events. If the FIFO is temporarily full, release or take returns without delivery, while the application records the requested ownership state. A dropped release can leave the bridge holding the pane's resize lock after the application hides; a dropped take can leave the visible pane released and showing its last frame. Unlike the base's bounded wait, this also loses commands during backpressure that clears within two seconds. Reassertion on later activation or visibility changes provides recovery, but capacity returning alone does not reconcile intent. This is a conditional ownership and failure-containment regression, not an established authorization bypass.
Security review details
Security Blast Radius
inferred — The identified delivery failure is per pane channel, although application visibility changes send ownership commands across all retained surfaces. Its supported impact is stale pane presentation or retained resize ownership affecting other clients of the same pane; the inspected path does not demonstrate cross-user or cross-tenant privilege expansion.
Trust Boundaries and Controls
observed — The control consumer processes newline-delimited records and routes recognized hold commands to the local supervisor. Small non-waiting writes are restricted to the FIFO atomic-write limit. Following a partial paste timeout, the writer inserts a newline before a subsequent record, preventing the next command from being fused with the truncated paste.
Resilience and Maintainability Implications
observed — Received releases advance the ownership epoch, invalidating pending retries. Spawns reject superseded epochs, shutdown prevents further children, and repeated hold commands are idempotent at the hold-state layer. These containment controls depend on the ownership command reaching the bridge.
Hardening Proposals
proposed — Separate replaceable input events from ownership intent: retain the latest desired hold state and reconcile it asynchronously when capacity returns, using delivery acknowledgement or an equivalent bounded convergence mechanism. This would preserve GUI responsiveness without relying on a later activation to repair a discarded transition.

A timed-out paste can leave an unterminated line in the FIFO. The bridge then drops the next whole command that follows it.
When a paste larger than PIPE_BUF times out after a partial write, the channel sets stalled and returns. It writes nothing to end the torn line. The next whole command is appended after the torn bytes. The bridge reads that combined line as one line, fails to parse it, and discards it without error. The stalled path is the only case that leaves the stream unterminated; the rest of the stream recovers at the next newline.

@coderabbitai The outside-diff finding on PaneControlChannel.swift:95-129 (a timed-out paste leaving an unterminated line) is fixed in 40439d2: a wait that runs out partway sets tornLine, and the next write sends a lone newline first. Covered by testACommandAfterATornPasteArrivesOnALineOfItsOwn.
