Flock could only drive herdr's default server. This adds profiles (each with its own settings and its own herdr server) and lets Settings choose, start, stop and delete named servers, swapping the whole session in place without a relaunch.

What changed

Profiles (Sources/FlockCore/Profiles/)

  • ProfileStore and ProfileSuites: the profile list, with preferences and pane state in per-profile, per-server UserDefaults suites
  • ProfileSessionController swaps the one live session in place, one request at a time, after the two-Flocks guard
  • Settings gets a Profiles tab and the app a Profile menu

Servers (Sources/Flock/Views/Settings/, Sources/FlockCore/Herdr/)

  • ServerPicker: choose a running server, start a named one, or name a socket; a running name is reused
  • Servers section stops a running server and deletes a stopped one, each after a confirmation
  • Never offered for the default server, the current one or one another Flock holds; rechecked against a fresh list when confirmed
  • Menus show running or stopped beside each name

Session lifetime (FlockSession, FlockApp)

  • FlockSession holds everything per profile and server, so a switch is one object swap
  • Teardown detaches every surface, drops every feed, stops rt watches and removes the drag monitors
  • Child tools and bridges follow the session's socket; the not-running screen names the server it waits for

Also

  • Fixes a leak on main since 35747a8: the link-folder closure captured the pane cell, so terminal sessions were never freed and bridge processes outlived their panes
  • The two-Flocks alert names the target server and can cancel the switch ("Stay on ...")

Follow-up

  • An empty server shows a bare "No tab selected"; a start screen for it comes next

Verification

Walked in Flock Dev: created a profile on a new server and switched back and forth; after a switch no bridge stays on the old socket (8/8 on default); stopped and deleted servers from Settings; the two-Flocks prompt with production Flock open; tab-strip scrolling after a switch. FlockCoreTests 2439/2439 and FlockChromeRender 531/531 green, Scripts/checks.sh clean; new settings rows rendered in dark and light.

Note

Add profiles and herdr server choosing, starting, stopping, and deleting

  • Introduces FlockProfile and ProfileStore.swift for persisted profiles, each owning an optional herdr socket, with per-profile preference and server defaults suites in ProfileSuites.swift
  • Adds ProfileSessionController.swift, which owns one live session and serializes profile and server switches; FlockSession becomes the per-profile/per-socket session object rebuilt on each switch
  • Adds herdr server classification and parsing (HerdrServerAddress, HerdrSessionList, HerdrServerActions) plus herdr session stop and herdr session delete commands, and a settings UI (ServerPicker, ServerSettingsSection, ServersSettingsSection, ProfilesSettingsSection) with confirmation dialogs
  • Adds a Profile menu with profile selection and a Profiles settings tab; server switching respects a HERDR_SOCKET_PATH lock, and conflicting running Flocks prompt to quit, stay, or keep both via FlockClientGuard.confirmAttach
  • Fixes many session-lifetime leaks: SessionViewModel.shutdown, RtCoordinator.shutdown, and invalidate on drag/rearrange/hold coordinators now detach monitors and release terminal surfaces; GhosttySessionSurfaceHandle ignores late link-folder installs after detach
  • Risk: HerdrStore.defaultBackoff reconnect cap drops from 15s to 2s, and FlockApp now routes all stores and coordinators through controller.session, so check FlockApp.swift for any missed app-level dependencies

📝 Walkthrough

The change adds profile and Herdr server management, including profile-specific state, server discovery and controls, and serialized session switching. It adds explicit teardown for session-owned resources and updates app startup, settings, and menus to use the active profile and server.

Changes: Profiles and Herdr Servers

Layer / File(s) Summary
Server address and profile storage
Sources/FlockCore/Herdr/*, Sources/FlockCore/Profiles/*, Tests/FlockCoreTests/HerdrServerAddressTests.swift, Tests/FlockCoreTests/HerdrSessionListTests.swift, Tests/FlockCoreTests/HerdrServerActionsTests.swift, Tests/FlockCoreTests/ProfileStoreTests.swift, Tests/FlockCoreTests/ProfileSuitesTests.swift, docs/superpowers/plans/2026-10-20-profiles-and-herdr-servers.md, docs/superpowers/specs/2026-10-20-profiles-and-herdr-servers-design.md
Adds normalized default, named, and custom server addresses; Herdr session-list parsing; profile and suite models; and profile persistence and mutation. Tests cover parsing, normalization, storage, suite naming, and server action selection.
Server discovery and operations
Sources/Flock/Herdr/*, Sources/Flock/Environment/ToolPath.swift, Sources/Flock/Environment/ToolRunner.swift, Sources/Flock/Views/Settings/ServerPicker.swift, Tests/FlockChromeRender/ServerPickerTests.swift, Tests/FlockChromeRender/NoHerdrScreenTests.swift, Tests/FlockChromeRender/ToolPathEnvironmentTests.swift, Tests/FlockChromeRender/ToolRunnerTests.swift, docs/superpowers/plans/2026-10-20-profiles-and-herdr-servers.md, docs/superpowers/specs/2026-10-20-profiles-and-herdr-servers-design.md
Adds targeted Herdr launch, listing, stop, and delete operations. Child environments can carry the selected socket, and ServerPicker validates, serializes, and refreshes server actions.
Session resource lifecycle
Sources/Flock/Environment/FlockSession.swift, Sources/Flock/Chat/ChatStore.swift, Sources/Flock/Drag/*, Sources/Flock/Ghostty/*, Sources/FlockCore/Herdr/Pane*Subscriber.swift, Sources/FlockCore/Rt/*, Sources/FlockCore/Store/HerdrStore.swift, Sources/FlockCore/ViewModels/SessionViewModel.swift, Tests/FlockChromeRender/ChatStoreTests.swift, Tests/FlockChromeRender/FlockSessionTests.swift, Tests/FlockChromeRender/HerdrHoldCoordinatorTests.swift, Tests/FlockCoreTests/RtCoordinatorLifetimeTests.swift, Tests/FlockCoreTests/SessionViewModelTests.swift, Tests/FlockCoreTests/SessionViewModelTopBarTests.swift, docs/superpowers/plans/2026-10-20-profiles-and-herdr-servers.md, docs/superpowers/specs/2026-10-20-profiles-and-herdr-servers-design.md
Adds explicit shutdown and invalidation across session-owned stores, coordinators, subscriptions, and terminal surfaces. Shutdown blocks new work, cancels or removes active work, detaches surfaces, and clears toast state. The Herdr reconnect backoff maximum changes to two seconds.
Profile switching and app wiring
Sources/FlockCore/Profiles/ProfileSessionController.swift, Sources/Flock/Environment/FlockClientGuard.swift, Sources/Flock/FlockApp.swift, Tests/FlockCoreTests/ProfileSessionControllerTests.swift, Tests/FlockChromeRender/FlockClientGuardCopyTests.swift, docs/superpowers/plans/2026-10-20-profiles-and-herdr-servers.md, docs/superpowers/specs/2026-10-20-profiles-and-herdr-servers-design.md
Adds serialized profile and server changes. The controller confirms attachment, shuts down the current session, updates stored state, builds and starts a replacement, and updates the active socket. FlockApp uses controller-owned session state and address-specific startup behavior.
Profile and server settings
Sources/Flock/Menus/ProfileCommands.swift, Sources/Flock/Views/NoHerdrScreen.swift, Sources/Flock/Views/PaneCellView.swift, Sources/Flock/Views/PaneTerminalView.swift, Sources/Flock/Views/Settings/*, Tests/FlockChromeRender/ChromeRenderTests.swift, Tests/FlockChromeRender/NoHerdrScreenTests.swift, Tests/FlockChromeRender/ProfileCommandsTests.swift, Tests/FlockChromeRender/ServerPickerTests.swift, Tests/FlockCoreTests/HerdrStoreBackoffTests.swift, docs/superpowers/plans/2026-10-20-profiles-and-herdr-servers.md, docs/superpowers/specs/2026-10-20-profiles-and-herdr-servers-design.md
Adds profile menus and settings for profiles and Herdr servers, including profile creation, renaming, deletion, server assignment, and server lifecycle controls. Missing-server copy and start actions reflect the active address and override state. Render and behavior tests cover the new settings and session surfaces.

Merge Risk: 🟡 Moderate · up to faf35

After switching profiles with "Keep Both", the launch conflict prompt can reappear, and choosing "Quit This One" closes Flock. Relative socket paths entered in profile settings or set through the environment can also be saved or used as a different socket than intended. Fix the launch guard and the socket path validation before merging.

Security architecture risk: 🟡 Moderate · up to faf35

The normal switching path has substantial safeguards, but concurrent profile changes can leave the live server paired with the wrong profile settings. Socket-path rewriting can also change the selected endpoint. The impact is bounded to locally configured servers; no remote or cross-account exploit was established.

Retained concerns

  • Medium · security · inferred: A pending switch captures the target socket before awaiting confirmation and teardown, while the target remains editable or deletable through ProfileStore. An edit can make the persisted assignment differ from the live session. If the target is deleted, select silently returns without changing the current profile, but rebuild still attaches to the captured target socket using the previous profile's preferences, including its link-trust configuration. The controller queue does not cover these direct mutations. This is an introduced profile/server ownership failure; exploitation or a cross-account boundary crossing was not demonstrated.
  • Low · security · inferred: The new normalizer discards leading relative parent components, so ../herdr.sock becomes herdr.sock. Unlike the base's unchanged environment override, the head normalizes HERDR_SOCKET_PATH before constructing the session. Profile custom-path handling also accepts relative input. Consequently, configuration intended for one socket can reach a different endpoint and propagate to child tools and bridges. A malicious-peer outcome would additionally require control of the replacement endpoint; that was not established. The full-path guard in ServerPicker does not cover these other inputs.
Security review details

Security Blast Radius

  • inferred — The affected scope includes locally accessible named Herdr servers, their panes and agents, and profile/server settings. Stop/delete authority is no longer limited to the selected session. The inspected paths do not establish remote, cross-account, tenant-wide, infrastructure, or credential-authority expansion.

Security Findings and Attack Paths

  • inferred — No verified Security finding was retained in the supplied brief. The source-supported concerns are conditional endpoint redirection from local configuration and profile/server ownership drift during concurrent edits. Neither establishes remote exploitation or privilege escalation.

Trust Boundaries and Controls

  • observed — Before destructive dispatch, ServerPicker refreshes the list and rejects disappearance, unexpected running state, the default server, current or switching-to sockets, and other-Flock holders. Requests are serialized within the picker. Execution subsequently awaits tool preparation and targets a name, so these local checks do not prove atomic ownership enforcement through the external operation.

Resilience and Maintainability Implications

  • inferred — Fixed socket affinity limits ordinary old-session work from silently following the replacement server. Store shutdown cancels its loop and schedules subscription closure rather than awaiting complete transport quiescence, so teardown should not be interpreted as proof that every old operation has already terminated.

Hardening Proposals

  • proposed — Bind pending switches to a stable profile revision or reservation, coordinate target edits and deletion with that transition, and validate identity before irreversible teardown. Define consistent absolute-path handling for every socket input. Separately verify Herdr's atomic expected-session and ownership contract for stop/delete rather than treating a fresh client-side snapshot as that guarantee.
