fix(render): keep multi-zone scenes GPU-resident and sample each zone from its own texture - #432
Conversation
Scenes with a second LED zone fall off the GPU unless every layout samples Nearest with Clamp, and on rigs with display faces the CPU readback latch never returns a frame, so every LED goes black and the loop drops to its 10 fps floor. The spec moves Spec 64's per-zone LED sampling onto the GPU: each zone samples its own retained texture with its own plan, and the scene canvas becomes a preview-only projection. Two review lenses found real gaps in rev 1: transitions out of a multi-zone scene still sampled an overlap-corrupted crossfade, retained results held snapshot textures, retained Servo frames would miss the sampling cache every frame, Studio's zone previews and the unassigned fallback depended on CPU canvases the design removed, and CPU-backed Gaussian zones would have lost a working path. Rev 2 closes each one and moves retention and unassigned outputs into Phase 1. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Scenes whose LED zones render Servo GPU frames and use bilinear layouts refuse GPU projection, so each zone composes through the shared SparkleFlinger with requires_cpu_sampling_canvas. Its CPU canvas can only come back through the compositor's one-frame sampling readback latch, and when none does, copy_producer_frame_to_canvas refuses the GpuTexture fallback and the zone target is cleared to black. The new ignored tests drive ZoneRuntime::render_scene with rig extents (640x480 scene, 640x630 LED zones, a 480x480 alpha LCD face). A face compose at its own extent replaces the compositor surfaces, which clears the latch every frame, so every LED and the scene canvas stay black. Two LED zones without a face read each other's staged readbacks, and one off-extent zone with a face goes black too. One off-extent zone alone recovers after the first latch frame and is kept as a contrast case. A test-only seam on ZoneRuntime substitutes a GPU layer frame for one effect render, standing in for Servo. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
The second review round found that the zone composition key ignored evaluated layer adjustments, that CPU-composed fallback zones had no scene-canvas source, and that pending, cold-start, and empty zones had no defined outcome. Rev 3 extends the key to every composition input, uploads CPU zones for projection, defines each frameless case, admits synthesized fallback outputs independently, and tightens acceptance. Every engine started its plan generation at one, and the GPU sampler keys uploaded sample points by plan pointer, length, and generation. A new engine whose prepared plan reused a freed plan's allocation could therefore match the old key and sample stale points. Generations now come from one counter shared by every engine, so a generation names exactly one prepared plan, which per-zone GPU sampling (Spec 86) relies on to key concatenated plans. Both review lenses found that uploads keyed on "changed this frame" let a CPU zone's snapshot stay stale or uninitialized when scene demand arrives later. Snapshots now record the key of the content they hold, and every skip or upload compares against it. Emptied zones keep today's inactive behavior instead of an invented dark contract, and a CPU-backed zone with any GPU-refused range samples on the CPU. The fourth review round closed every remaining finding, and both lenses returned PASS with no new blocking issues. The review history records that the verdict covers design only, with GPU execution and the live acceptance run left to Phase 1. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
A scene with more than one LED zone left the GPU unless every layout sampled Nearest with Clamp. Otherwise each zone asked SparkleFlinger for a CPU canvas, and GPU producer frames reached the CPU only through one compositor-wide readback latch keyed by size. Display-face zones compose through the same compositor at their own sizes and clear that latch, so on rigs with LCD faces every zone came back empty and was cleared to black, silently, and the render loop fell to its 10 fps floor. Without faces, same-size zones read each other's readbacks. Multi-zone scenes now stay GPU resident (Spec 86 Phase 1 core): - Reconcile gives every scene zone its retained projection snapshot, whatever its sampling mode. - The GPU spatial sampler runs several passes in one submission: one concatenated points buffer, a params uniform per pass carrying its point offset, a summed-area table per distinct extent rescanned pass by pass, and one readback of every LED color. - render_scene returns SparkleFlingerZones, a per-frame set that samples each zone's snapshot with that zone's own plan. CPU-backed zones sample on the CPU where their pixels live, and zones the GPU sampler refuses hold their published colors. The combined-engine strategy, which let overlapping zones read each other's pixels, is gone. - The scene canvas is a preview-only projection that admits any affine zone. A zone whose layers are all still loading keeps sampling its last stabilized frame. - Plan keys cover every constituent plan in order, sample caches key on the snapshots' content generations, and a retained zone set holds the published frame instead of re-sampling. The black-frame reproductions now pass un-ignored, alongside a new overlapping-zones case and GPU tests that check four zone textures at three extents against the CPU sampler. A transition's canvas crossfade starts from the outgoing composited scene, and a multi-zone scene's composite is a preview image in which the later zone wins wherever outputs overlap. A transition out of such a scene therefore faded an overlapped LED from the other zone's color, and transitions into a zone set skipped LED-space blending entirely. Transitions now blend in LED space whenever either side is multi-zone (Spec 86 4.1). The planner records whether the last stable frame was multi-zone; a zone set blends from its fresh GPU sample, or from the latest one while this frame's sample is still in flight; and a single-zone incoming scene samples its own pre-crossfade frame as a one-zone set, captured only while a transition runs so ordinary frames pay nothing. Single-zone to single-zone transitions keep their canvas crossfade. New GPU render-loop tests pin overlapping zones to their own colors and check that an overlapped LED fades from its own color, not through the zone composited over it. A multi-zone scene zone whose layers render on the GPU but whose layout
samples Gaussian-area, the one mode the GPU sampler lacks, cannot be
sampled anywhere: its pixels never reach the CPU (Spec 48 4.1). Such a
zone holds its published colors, and until now it did so silently.
Each enabled layer of a refused zone now reports
LayerHealth::Failed { reason: "gpu_sampling_unsupported:gaussian" }
(Spec 86 6), so the UI and diagnostics show why those outputs hold. A
GPU test pins the hold, the health event, and a bilinear neighbor that
keeps sampling its own texture.

Gaussian-area was the one LED sampling mode the GPU sampler lacked, so a zone using it could not stay GPU resident: the single-zone path read the whole frame back to sample it on the CPU, and a GPU-backed zone in a multi-zone scene could only hold its colors and report the refusal. The sample shader now runs Gaussian-area with the CPU sampler's exact fixed-point arithmetic: each tap decodes to linear u16 with the same rounding as the CPU lookup table, clamps to the canvas edge, multiplies by its u16 kernel weight into a 64-bit sum, and divides by the kernel's weight sum with a floor. Plans carry their kernels in a storage buffer bound beside the points, with offsets rebased when several zone passes share one dispatch. GPU tests match the CPU sampler exactly across a zero radius, edge-clamped kernels, and a kernel wider than its canvas. Every sampling mode now runs on the GPU, so the refused-zone health path is gone, a Gaussian single-zone scene no longer needs a CPU readback, and tests that pinned the old refusal now pin GPU sampling instead. A GPU-resident zone keeps its last frame so a pass whose layers are all still loading samples it again. Keeping a CPU canvas that way deep-copied its pixels on every frame. The held copy is now kept only for GPU textures and published surfaces, both of which clone as handles; a zone whose frame was a plain canvas simply has nothing held. Phase 1's core shipped and was verified live, and the implementation took simpler routes than rev 4 in three places: Gaussian-area now samples on the GPU, which removes the refused-plan and CPU-backed zone rules entirely; retained zone sets hold the published frame; and the single-zone transition source is captured by the composer only while a transition runs. The new section 11 records those departures and the Phase 1 work that remains. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
A GPU-resident zone recomposed, recopied its snapshot, and resampled every frame even when its layers handed back the same frames, which is common: a Servo page that renders below the loop's rate retains its last frame for several loop frames. Producer frames and composition layers now expose pixel-free identities (storage id plus content generation, or a published surface's generation, together with each layer's evaluated blend, opacity, transform, and adjustments). A zone whose layers match the ones that produced its held frame reuses that frame instead of composing (Spec 86 2.1), so its snapshot keeps its content generation and LED sampling hits its cache. Plain canvases have no identity, because a reused buffer can change content under the same storage, so they always recompose. Reconcile clears the stored identities with the held frames. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
A multi-zone scene on the GPU keeps each zone's output in its own retained texture, but zone previews came from CPU canvases only, so GPU zones published none; single-zone GPU scenes had the same gap. GPU-resident scene zones now report their frame (snapshot lease dropped) as a zone canvas. When a zone preview is due, the render thread scales each GPU zone frame on the GPU to the zone-preview demand (full size only for a full-resolution ask) with the scene preview's linear-light scaler, and reads back just that payload through a per-zone lane: one readback in flight, zero-timeout polls, and the newest finished surface latched until a fresher one lands. Publication swaps each GPU frame for its preview surface, so cadence and demand gating in frame_io are untouched and CPU zones publish their canvases as before. Lanes own their params uniform instead of the shared preview-scale ring, whose cached scene-preview offset extra writers would clobber. Nothing is staged or allocated without a due subscriber, unchanged content is not read back twice, and lanes are released when the last subscriber leaves. Spec 86 §5.2, criterion 9 (zone previews). Zone preview staging ran before LED sampling, so on preview frames the LED dispatch waited behind every zone's scale pass. Staging now runs right after LED sampling is dispatched, and its time still counts toward the preview stage metric. A failed poll or map left a lane's readback buffer in an unknown map state and later unmapped it, which wgpu reports as an uncaptured error. The lane is now dropped and rebuilt instead, and released lanes are simply dropped, which cancels any map still in flight. Publication now swaps preview sources only on due frames and leaves out GPU zones whose preview has not landed, so frame publication no longer ticks the blocked-materialization counter for them. Tests now cover orientation with a quadrant pattern, the single-zone GPU path, restaging after content changes, and GPU zones left out before their preview lands. The CI daemon lane builds without the wgpu feature, where the zone preview stage re-export is unused and the CPU-only facade methods never fail. Gate the re-export on wgpu and allow the wrapped Result in CPU-only builds, matching the other fallible GPU facades. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Zone previews pushed the result of held_zone_frame straight into the rendered zone list, but that helper now answers None for a plain canvas so loading zones never deep-copy pixels to hold them. Previews take the handle copy when there is one and clone the frame otherwise, which is the same per-frame cost the CPU zone path already pays. The daemon also failed clippy with --no-default-features, the shape the macOS capabilities lane lints: an unused ZoneId import, a zone shape helper and a transition source field only read under wgpu, and the Output arm of ZoneSamplingRequest. Each is now gated or allowed the same way the neighbouring sampling types are. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
The WARP lane only selected sparkleflinger::gpu tests, so every test that drives the multi-zone GPU path end to end (per-zone projection, zone texture sampling, zone previews, the composer's GPU sampling plan) and SparkleFlinger's own latch tests skipped on adapterless Linux runners and never ran anywhere in CI. The lane now selects all of sparkleflinger, render_zones tests and frame_composer under the same required-GPU gate. The widened set passes locally on a real adapter in the lane's feature shape (277 tests, --no-default-features --features wgpu --lib). UnassignedBehavior::Fallback(zone) sampled the fallback zone's CPU canvas. A GPU-resident zone has none, so the materialization was blocked and every unassigned output went black. That covered every zone of a GPU multi-zone scene and, on main as well, any single-zone scene whose layers compose on the GPU. The output stage now registers the fallback plan, laid out over the zone's texture extent, while the zone's frame is a GPU texture. The next LED dispatch samples it as one more pass against that texture and its colors come back in the same readback, so nothing reads the zone on the CPU and there is no second readback. A zone set adds the pass beside its own textures; a single-zone scene samples its frame as a one-zone set so the pass shares the dispatch, keeping the crossfade during transitions while fallback outputs hold their last colors. Colors are kept only for the zone that sampled them and only while their shape matches the unassigned outputs: a resized zone holds its last colors until the new plan lands, and a newly chosen fallback zone shows black for a frame instead of the previous zone's pixels. CPU-backed zones keep the canvas path. The GPU multi-zone and GPU single-zone tests deliver black to the unplaced device without this change; the CPU parity test passes either way. The composition key, zone previews, and unassigned fallback sampling have landed, so they leave the remaining-work list. The fallback departs from rev 4 in one way worth recording: the output stage plans unassigned outputs after sampling, so its plan rides the next frame's dispatch. The status also records the live check that touching the ROLI blocks raises ripples over Bubble Garden. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Two gaps in GPU fallback sampling. A single-zone scene only added the fallback pass by swapping its target to a one-zone set, and skipped that swap while a transition ran, so a scene fading in with Fallback(zone) left its unassigned outputs black for the whole fade while the CPU backend sampled the incoming zone at once. And a completed deferred sample was accepted on shape alone, so after switching the fallback zone the old zone's tail could be filed as the new zone's colors. The compositor's output request now carries zone texture passes beside it, sampled in the same dispatch chained after the output's own work, so a single-zone scene keeps sampling its crossfade and samples the fallback texture next to it, transitions included. The swap is gone. A completed sample is reused only when it was taken with the current request's plans; the plan key covers the fallback engine, and any plan change dispatches fresh instead of reusing colors meant for other outputs. The transition test leaves the unplaced device black without this change. The sampler tests pin the output-then-textures order and the plan identity of a completed sample. The single-zone fallback no longer swaps to a one-zone set; the output request carries the fallback texture pass, so the status section now says so and records that completed deferred samples must match the current request's plans. Every compose cleared the cached sample, the scene projection compose included, and every compositor size switch also dropped every sampling bind group. A multi-zone scene composes its projection each frame and a display face switches the compositor's size, so unchanged zones never hit the sample cache and their texture bind groups were rebuilt after each switch. A zone texture sample's key already names the storage and content generation of every texture it read; storage ids come from a process-wide counter and a snapshot's generation advances on every write, so composing new output cannot make it stale. Output changes now forget only output samples, and a size switch drops only the output pair's bind groups. Static zones resolve from the cache without a dispatch or a readback. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
A GPU multi-zone frame only said whether GPU sampling ran at all, so a zone holding stale colors, a CPU-sampled zone, or a dispatch that skipped its cache all looked identical to a healthy frame. Each frame now reports how its zone set sampled and how much work it saved. gpu_sampled_zone_count, cpu_sampled_zone_count and held_zone_count count the frame's zone set by source after unassigned fallback and transition sets are applied, so they describe the set rather than whether its readback landed this frame. gpu_sampling_passes counts the texture passes the GPU sampler actually encoded for LED sampling, read as a delta around each LED dispatch so cache hits report zero. zone_composition_skips counts zones whose composition key matched their held frame. The counters flow like gpu_zone_sampling: frame metrics, the slow-frame log, window totals in pacing, the WebSocket timeline and pacing, REST status, and the diagnose snapshot. The REST and diagnose fields default to zero so payloads from older daemons still decode, and the Python client is regenerated from the new schema. A zone in a GPU multi-zone scene with no frame to sample holds its published colors or goes black, and nothing in diagnose said so. The render category now carries multi_zone_sampling, built from the new per-frame zone source counts. The check passes when every zone of the latest frame's zone set had a frame to sample, and warns with the held count otherwise. The frame metrics carry counts rather than zone names, so the warning reports how many zones held. A frame that sampled no zone set, a single-zone scene or the CPU compositor, passes as not applicable, the way the openrgb check reports a disabled bridge. CPU-sampled zones are reported in the detail but do not warn, matching Spec 86, which only flags zones that cannot sample. The troubleshooting guide documents the new check. Spec 86 §7 and acceptance criterion 11 require that a GPU multi-zone scene never copies a GPU-backed zone into a CPU zone canvas, which would show up as a surface_to_zone_canvas_materialization in the producer's full-frame copy metrics. Nothing asserted it, so a regression that quietly routed a zone back through the CPU would only cost frame time. The new lib test renders two GPU-backed zones for several frames, first composing fresh layer frames and then reusing each held composition, and asserts the frame records no producer full-frame copy at all (the metric keeps only its last reason, so a zero count is the only honest assertion), that both zones sample on the GPU, and that each publishes its texture. With Fallback(zone), the unassigned planner registers a GPU fallback over the zone's texture rather than reading a canvas, and that pass rides the zone set's dispatch as a third encoded pass whose outputs show the fallback zone's color. The lib level is the one that can observe the counter: the integration target cannot read the crate-private frame metrics. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Every sampling mode runs on the GPU, so a held zone is no longer one whose plan the GPU refuses. It is a zone with nothing to sample yet: no frame so far, or an imported GPU frame the sampler cannot bind. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
The display compositor finalizes blended faces over the scene compositor's GPU output, so the two must share one wgpu device. Startup always passes a device in, but a render thread built without one (GPU mode with render_gpu_device left unset) opened a separate device for each compositor. The display compositor could not read the scene output and blended every face over black, which also left the blended display backdrop of Spec 86 criterion 9 untestable from the render-thread harness. Open a single device in that case and hand it to both compositors, so an unset device behaves the way startup does. Live daemons were never affected, because startup shares its probe device with both. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
A multi-zone frame moves the shared GPU compositor through one surface set per zone and display-face extent before it composes the scene preview again. Every surface switch, and every zone or face composition on it, cancelled the scene preview's pending map and dropped its readback buffers and scale bind groups. A preview readback the GPU had not finished by the end of its own frame was therefore cancelled by the next frame's zone work, so on a GPU running a frame behind the scene preview never landed at all (Spec 86 §8 criterion 9), and the preview readback set was rebuilt every frame. Keep a mapping preview across surface switches, since it reads its own buffers rather than the compositor's. Only the scale bind groups follow the surfaces now: they park with the outgoing set and come back with it, so steady multi-zone frames allocate no preview resources. The incoming set's bind groups leave the parking list before the outgoing ones join it, so a full list never evicts the ones preparation counted on. Zone, face, and projection compositions are marked as preserving the scene preview and no longer cancel or restage it; scene compositions that want no preview this frame still retire it, on the bypass and layered paths alike, size switch or not. When a preview lands, the one queued behind it begins mapping at once, so it is already in flight when the next frame's zone work runs. The render-zone test runs the live rig on a GPU modelled a frame behind, with the accent zone changing color every frame, and checks that every frame delivers the previous frame's scene preview, no pending map is cancelled, and preview allocations stay flat after warmup. Compositor tests cover side and scene compositions across size switches and more surface sets than the parking list holds. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Spec 86 §8 criteria 14 and 15 had no test that fails on the defect each guards. These render GPU multi-zone scenes through the zone pass and sample them the way the render thread does: - a zone whose layers stay pending for whole frames keeps sampling its snapshot, same texture and generation, as a GPU source; - a cold zone with nothing to compose holds the published colors only when they have its LEDs' shape, and is black otherwise; - a zone resized under a retained producer frame composes into its replacement snapshot at the new extent instead of reusing the old composition; - a brightness binding turns a zone black and back while its producer frame never changes, and the frames between the binding's edges still skip composing; - screen-region zones compose on every frame even when the screen repeats, both a crop at the zone's extent and an uploaded one. Each test fails when its guard is removed: the held-frame fallback, the shape check, the reconcile reset with the identity's extent check, the evaluated adjustment in the layer identity, or the canvas's lack of an identity. The pending-layer hook now counts renders, because a pending zone polls its layers twice a frame. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Spec 86 §8 criterion 11 asks that snapshot, bind group, and summed-area table allocations stay flat after warmup. Snapshots and projected bind groups had counters; summed-area tables had none, so nothing could notice a sampler that reallocated them, for instance by dropping them whenever a display face switches the compositor's size. The area pipeline now counts the tables it allocates in test builds, and a test renders area-sampled zones at three extents beside a blended LCD face that switches the compositor's size every frame. Every frame recomposes and resamples every zone; after three warmup frames the table count stays at one per extent, and the snapshot and projected bind group counts stay put. Dropping the tables on each compositor size switch fails it on the first frames. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Some Spec 86 §8 criteria only show in what the frame pipeline publishes and writes to devices, and need a failure or a loading layer injected between frames, which the render thread's own loop cannot take. A lib harness now drives execute_frame one frame at a time on a GPU pipeline and reads the published frame and a mock device. - Criterion 6: a projected scene composition that fails without a CPU replay, and a scene render error, each resume from the retained colors instead of going dark. A new hook fails one render_scene call. - Criterion 14: a cold zone whose layers stay pending holds the published colors when the published frame has its shape, goes black when it does not, and shows its own colors once it loads. - Criterion 17 as amended: a zone whose outputs override to Bilinear under a Gaussian layout default, with Fallback(zone) active, samples its assigned outputs Bilinear and its fallback outputs Gaussian on the GPU, each within one step of the CPU sampler on striped content that tells the modes apart, and the unplaced device gets what the CPU backend sends it. Each fails when its guard is removed: the retained zone set's switch to the published frame, the held zone's published colors, or the fallback plan's Gaussian admission and layout default. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Two Spec 86 §8 cases were covered only in their easier half. Criterion 1 had two overlapping zones. Three zones whose output rectangles overlap each other now keep their own color on every LED of their strips, including the LEDs inside another zone's rectangle, for twenty frames running. Only a third zone exercises a third sampling pass: aliasing pass parameters from the third pass on breaks this test and leaves the two-zone tests passing. Criterion 5 covered fades out of overlapping zones. A fade from a single-zone scene into overlapping zones now must blend each LED from its own old green toward its own new color: no frame may put more of the other zone's color into an LED than the blend's own path ever does, and the fade must show blended frames rather than cutting over. Cutting over, sampling the incoming zones from the composited scene, or giving an LED the other zone's incoming color each fail it. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Criterion 6 had Fallback(zone) parity between the GPU and CPU backends but not Off or Hold. An unplaced device lit red by one scene's fallback now switches to a GPU multi-zone scene with Off, where it must go black, and with Hold, where it must keep the red, and each backend must leave it exactly as the other does. A GPU-only divergence in either behavior fails the test. Criterion 13 as amended asks that a Gaussian zone beside a Bilinear zone reach every scene consumer, including ones that arrive late. The scene preview, a canvas capture, and a blended display face now subscribe only after the Gaussian zone has settled into reusing its held composition, and again after its color changed while nothing watched the scene; each must show the zone. Leaving skipped zones out of the scene projection, or refusing Gaussian zones there, fails it. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
The cadence test for Spec 86 §8 criterion 9 accepted any lane that delivered half the frames its cadence asked for, so a lane running at half rate, the failure the cancelled preview readbacks of §11.2 produced, passed it. Each lane is now held to three quarters of what its own throttle can deliver from the frames that rendered. The previews publish once per 1/30 s slot a rendered frame lands in, so they can deliver the window's thirty a second or every rendered frame, whichever is fewer. The face publishes once 1/30 s has passed since its last frame, which a loop at or under its 60 fps ceiling allows at least every second rendered frame. The quarter absorbs the window's edges and render jitter. Measured: unloaded, every lane delivered 42 to 46 of 45; with all 28 cores busy the loop slowed to 67 frames and the face, which a flat three-quarter bound failed at 33 of 45, met its 33. The old rounding preview throttle (32 of 45) and a face interval one millisecond long (30 of 45) both fail the new bound and passed the old one. Off-extent canvases of GPU zones now reach the media texture ring every frame, and a still image or a GIF between frame changes hands the ring the same canvas storage each time. Each upload wrote the same pixels again, advanced the ring, and minted a new content generation, which defeated the zone's composition reuse and its cached LED samples. The pool now keeps the canvas storage identity of its last upload and hands back that frame while the storage is unchanged. A canvas takes a new storage identity whenever its pixels change, so new content still uploads into the next ring slot with a new generation. The ring tests now change their canvas between uploads, as real content does. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Off-extent canvases were uploaded only for zones that ask for no CPU output. A plan can also be GPU-only because one of its layers is a GPU texture: a display face stacking an HTML or video layer under a GIF at its intrinsic size, or under a screen-region crop. The GPU compositor refused the off-extent canvas, the CPU compositor cannot read the texture, and the face published nothing. Layer frames are now collected first. When the zone asks for no CPU output or any layer is already a GPU texture, every off-extent canvas goes up into its layer's media texture ring before the plan is built. Every Phase 1 acceptance criterion now has a dedicated test except web viewport layers under criterion 8, which need a real Servo session the render-zone harness cannot host. The defects section gains the loading retry's readback latch, the interrupted fade's lost provenance, and the off-extent CPU layers that left GPU zones and mixed faces without a frame. The plan generation test from the process-wide counter change was never run through rustfmt, so the workspace format check failed on it. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Readback leases were stamped with the buffer generation, which also advances when the Gaussian kernel or bind groups are rebuilt while the readback ring itself is kept. A sample leased before such a rebuild could no longer release its slot, so three kernel growths with samples in flight exhausted the ring and froze changing GPU content on the LEDs until the ring was replaced. Leases now carry a readback generation that advances only when the ring is replaced. The regression test grows the kernel with a sample pending and then expects all three slots to lease again. A fade from overlapping zones into a single zone whose layers compose on the GPU started with its first LED sample still in flight, so the frame held the published LEDs. Publication then recorded the incoming scene's single-zone provenance for those held LEDs. The next frame no longer knew the fade began from per-zone colors, sampled the crossfade whose base has the overlap baked in, and the red zone's LEDs faded in from the blue zone composited over them. Held and reused LEDs now keep the previous frame's provenance, and a fade that starts from per-zone LEDs keeps blending in LED space until it ends. The regression test reproduces the overlap bleed without the fix. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
A fade out of a multi-zone scene samples the incoming single-zone frame per zone instead of the crossfade, whose base is a preview with zone overlap baked in. A scene-sized HTML effect hands the compositor its imported Servo texture directly, which the GPU sampler cannot read, so those fades fell back to sampling the crossfade and overlapped LEDs started from another zone's color. While such a fade runs, the composer now copies the imported frame into an immutable compositor snapshot before the crossfade takes over the output, and the fade samples that. The copy happens only when the fade starts from per-zone LEDs and will use it. The GPU test checks the snapshot comes out upright from a bottom-left BGRA import and survives the next composition. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
The guide still said LEDs sample one canonical frame, and the renderer internals page left Gaussian sampling off the GPU lane. Both now say a multi-zone scene on the GPU samples each zone's own texture. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Criterion 11 asks that animated area sampling allocate nothing after warmup. The acceptance test counted summed-area tables, snapshots, and projected bind groups, but the sample and summed-area bind groups only had cache occupancy checks, which cannot tell a stable cache from one that recreates its entries every frame. Both paths now keep test-only cumulative creation counters, and the acceptance test asserts their sum stays at its warmup value. Disabling the sample bind group cache fails it on the first frame after warmup. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Spec 86 section 11.2 now lists the readback ring slot leak across Gaussian kernel growth, the provenance lost while a fade held its first in-flight sample, and fades into scene-sized HTML effects, which needed a compositor snapshot of the imported Servo frame to sample per zone. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
…eature The quadrant output helper serves only the servo-gpu-import snapshot test, so the WARP lane's wgpu-only build flagged it as dead code and failed clippy. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>

Use one zone-preview due decision for staging and publication.
zone_preview_sources returns the original zone_canvases when the captured due value is false. If a receiver appears before publish_zone_previews recomputes its cadence gate, publication can admit those GPU-resident frames. collect_zone_previews cannot convert GpuTexture frames, so those zones are omitted from the published preview list.
Pass zone_preview_demand.due through FramePublicationRequest and use that value as the publication gate. Preserve the existing clearing behavior for inactive scenes and zero receivers.

Allow empty projections in GPU composition.
An active scene zone with layers but no outputs produces an empty CachedZoneProjection. The current projection_supports_composition rejects it. The render path then admits GPU-only backing, skips GPU scene projection, and calls compose_scene_frame, which returns CPU scene composition was not admitted. This can fail each frame for the affected multi-zone scene.
Suggested fix
pub(super) fn projection_supports_composition(projection: &CachedZoneProjection) -> bool {
- !projection.zones.is_empty() && projection.zones.iter().all(|zone| zone.affine.is_some())
+ projection.zones.iter().all(|zone| zone.affine.is_some())
}This change is sufficient for an empty projection because it contributes zero composition layers. Projections with invalid affine data still require CPU backing or a GPU fallback.

On a GPU slower than the frame cadence, a sample is still in flight when the next frame starts. If the scene's content changed meanwhile, that frame retires the sample and dispatches a newer one, and a retired sample that later finished was cleaned up and its colors dropped. With content that changes every frame, every sample was retired before it finished, so the LEDs never left black while frames kept advancing. The Windows DX12 WARP lane showed exactly that on its first run of the render-thread tests: 21 failures, frames past 600 with every LED black. The deferred sampling state now keeps the newest retired sample that finished, with its colors, and the next frame hands it to the resolver as the frame's completed sample, where the existing plan and shape check publishes it. The newer sample still in flight moves to the retired queue and publishes once it finishes, so a slow GPU delivers the newest finished colors every frame. A finished pending sample still wins, since it is the newest dispatch. A test-only knob holds each readback unfinished for a few polls, which reproduces the WARP failure on any GPU. The regression test cycles two multi-zone scenes four times under it; without the fix the LEDs never light, and with it they follow every switch without leaking readback slots. Enforce the retired-queue capacity in the stale-pending path.
finished_retired can remain set while retire_or_return fills retired to its capacity. On the next frame, this branch consumes that result and directly appends deferred_sampling, so the queue can exceed the max_pending_zone_sampling() - 1 limit.
Route the sample through retire_or_return and return any overflow as work.stale.

Scope the withheld-poll test setting to one thread, not the whole test process.
SAMPLE_READBACK_WITHHELD_POLLS is a process-wide static. begin_zone_color_readback reads this static at Line 1841 for every new readback in every test. By default, cargo test runs tests on parallel threads in one process. While slow_gpu_readbacks_keep_multi_zone_leds_following_the_scene holds the value at 4, every GPU sampler test that runs at the same time also gets 4 withheld polls per readback. A test that expects a readback to finish within a bounded number of polls or frames can then fail at random. The Drop guard resets the value, but it cannot isolate tests that run concurrently.
The reported validation commands use --test-threads=1, so they hide this problem. CI or a plain cargo test run may not use that flag.
#[tokio::test] uses a current-thread runtime by default. The stepped pipeline therefore creates its readbacks on the test's own thread, so a thread_local! keeps the same behavior for this test. It also isolates the other tests.

Nothing made the render loop wait for the GPU. Each frame submitted its composition, previews, and sampling and moved on, so a device slower than the frame cadence queued work it never caught up on: latency grew every frame, and LED samples and previews arrived later and later. The render-thread tests on the DX12 WARP lane run the loop unpaced at about 900 fps, and that backlog showed as previews that never landed and LEDs stuck on an earlier scene. Each frame now ends with an empty queue submission that marks where its work ends, and the next frame waits for the frame two back before it queues more, for at most 250 ms so a wedged device cannot stall the loop. On a GPU that keeps up the wait is already satisfied; on one that does not, the frame time carries the GPU cost and the frame rate tier adapts instead of latency growing without bound. The empty submission also hands wgpu every queue write the frame made, so staging buffers never wait on a submission that may not come. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
Several Spec 86 acceptance tests gave a readback a fixed number of frames or seconds to land, which a software rasterizer like the WARP lane's cannot meet even when the pipeline is correct. The display face GIF case now renders until its composed surface lands, the cold-start case keeps its cold zone loading until the neighbor has rendered, the fallback animation case waits for fifteen distinct colors under a time deadline, and zone previews get the same ten second deadline as the render-thread waits. The late-consumer case also captured the canvas right after a smaller preview subscribed, and a frame published at the preview's size could still be the newest, so the capture came back scaled. The test now captures until a frame arrives at the canvas's own size; the capture race itself predates this branch and is tracked separately. 🩺 Stability & Availability | 🟠 Major | 🏗️ Heavy lift
Keep timed-out GPU frames in budget tracking.
If device.poll times out, pop_front() has already removed an unfinished submission. The next frame can then submit more work despite the two-frame limit. Under sustained GPU work longer than 250 ms, the GPU backlog can grow and delay output. Keep the endpoint until completion. If the wait expires, defer or drop new GPU work rather than treating the endpoint as retired. A wgpu timeout means the requested submission has not completed. (wgpu.rs)

Fail this test when GPU tests are required.
SparkleFlinger::new(RenderAccelerationMode::Gpu) does not enforce HYPERCOLOR_REQUIRE_GPU_TESTS. If construction fails, the current branch returns before the frame-budget assertions. Use new_required_gpu_for_test() with the repository’s required-GPU guard.

The zone preview harness rendered a new frame every two milliseconds and never waited for the GPU, so on a software rasterizer each frame queued more work ahead of the readback the case was waiting for, and the restaged preview never landed. The harness now brackets each frame with the same in-flight wait and frame end the render thread uses. Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
A scene with more than one LED zone used to fall off the GPU. Unless every zone sampled Nearest with Clamp, each zone asked SparkleFlinger for a CPU canvas, and GPU producer frames (Servo effects, media) reached the CPU only through one compositor-wide readback latch. Depending on frame timing, a zone got nothing, so its LEDs went black, or it got another zone's pixels. On a rig with display faces, every LED went black and the render loop sat at its 10 fps floor. With this PR, every zone of a multi-zone scene composes into its own retained GPU texture, and every zone's LEDs are sampled from that texture with that zone's own plan, in one GPU dispatch with one readback. The scene canvas and the zone previews are now outputs derived for people to look at, and they never feed LED output. Spec 86 is the design; §11 records what shipped, where the code departs from the spec, and what remains.
What this changes
Per-zone textures and sampling. Each scene zone composes into a retained texture sized to its own layout. The LED sampler gets a zone sampling set: one entry per zone, pointing at that zone's texture (GPU), its CPU canvas when the zone is CPU-backed, or its held colors when it has no frame yet. The set samples every GPU zone in one multi-pass dispatch with a single readback. A loading zone holds its last frame instead of going black, and a zone whose layers have not changed skips composition entirely.
Gaussian sampling on the GPU. The GPU sampler now runs Gaussian-area plans with precomputed kernel weights, so a Gaussian layout no longer pushes its zone to the CPU. GPU and CPU parity tests cover Nearest, Bilinear, AreaAverage, and Gaussian.
Transitions in LED space. A fade with a multi-zone endpoint blends each LED from its own old color to its own new color in LED space. It never samples the crossfade, whose preview base has zone overlap baked in. That holds for fades in both directions, for fades between multi-zone scenes, for interrupted fades, and for retained zone sets, which blend from their latest fresh sample.
Previews and outputs. Studio's per-zone previews publish from zone textures behind the LED work. The scene canvas is a GPU projection of the zone textures, and its preview readbacks survive compositor switches. Unassigned outputs in
Fallback(zone)mode sample the fallback zone's texture in the same LED dispatch. CPU canvases that don't match a GPU zone's extent, such as screen-region crops and image or GIF media at their intrinsic size, upload into the layer's media texture ring, once per changed canvas.Telemetry. Every frame reports
gpu_sampled_zone_count,cpu_sampled_zone_count,held_zone_count,gpu_sampling_passes, andzone_composition_skips. They flow through REST status, the WebSocket metrics, and the diagnose snapshot, as#[serde(default)]fields inhypercolor-types::api, and the Python client is regenerated. Diagnose gains amulti_zone_samplingcheck that warns when a frame held a zone.Supporting fixes.
hypercolor-core).CI. The Windows DX12 WARP lane now runs the zone rendering, composer, composition planner, and render-thread integration tests under
--features wgpu,persistence-test-hooks.Why it is shaped this way
Doctrine one in the spec decides most of the design: the zone texture is the source of truth for that zone's LEDs. Two zones overlapping on the canvas can each be correct only if neither samples a shared composite, so the compositor-wide latch and the composed canvas had to leave the LED path. Doctrine two forbids materializing a GPU producer frame as a whole image on the CPU. A GPU frame that cannot be sampled on the GPU holds its retained output or reports an explicit fallback, and is never silently cleared to black.
Cross-model review ran in three rounds, and the acceptance tests turned up defects outside the spec's original design. Spec 86 §11.2 lists each with its fix. The ones a reviewer is most likely to care about:

Its test checks the snapshot directly, because the render-thread harness cannot host Servo to exercise the composer wiring. The suites below ran on the merged head, serially, because the daemon's GPU tests deadlock when run in parallel locally. A test-only knob holds each GPU readback unfinished for a few polls, so the slow-GPU regression test reproduces the WARP failure on any GPU. Without the fix it never lights the scene; with it the LEDs follow four rounds of scene switches.

The rig ran this branch, merged with the ROLI hotplug and SMBus throughput branches, from 2026-10-18 onward. It drove an O11D layout with display faces and a ROLI zone running Bubble Garden with ripples layered on top. Before the branch, that rig showed every LED black and the loop at 10 fps. With it, frames took 3.2 to 4.1 ms, both zones sampled on the GPU with none held, and diagnose's
frame_liveness,led_freshness, andmulti_zone_samplingchecks passed. Touch input on the ROLI blocks drove the ripples. A one-frame blink seen later on the rig came from the Servo WebGL capture bug fixed in #429, which predates this branch.Review. Cross-model review ran three rounds over the whole branch. Round 3 marked every earlier finding closed and passed the branch. It left one nonblocking item: if the primary composition fails mid-fade, a blended display face can show that frame's unblended scene. That export path predates this branch and is tracked separately.
