## 2026-09-09: The origin story, finally measured

**Experiment**: the weekly matrix (`next.7` + skills#6, n=5 per cell,
three models) — including, for the first time, a fixture with a real
dev server to start (the create-hono Workers template, no AGENTS.md).

**Findings**:

- The dev-server trap is real and severe: every baseline run (15/15)
started `wrangler dev`; a bare `&` hangs the bash tool, and only
Opus knew the subshell workaround. Sonnet 5 scored 20% with four
600s hangs. With cli+skill: 15/15 runs started no server, opened
with `hono batch`, and scored 100% at ~30s on every model.
- Rails move success where the agent breaks its own earlier work:
`session-users` (4 change requests in one conversation) went
20% → 80% on haiku. On solved tasks they are a tax — Sonnet 5's
baseline passes everything cheaply without verifying.
- Opus uses the loop as designed (snapshot → split → batch, 8-19 tool
calls) and comes out cheaper and faster than its own baseline.
- The open cost problem is lap count: one refactor run hit 15 batch
calls and 1.5M tokens. `--compact` makes a lap cheaper, not fewer.
- The AGENTS.md line remains the gate: skill-only fired snapshot in
1/5 runs. Whoever writes that one line decides the outcome.
- The isolation runs killed the easy explanation: removing the `dev`
script changes nothing (5/5 run `npx wrangler dev` on their own),
and the node template behaves the same (5/5 start a server and
fight over port 3000). The trigger is not the script — it is that
a server can be started at all, and the means cannot be removed
(wrangler is needed to deploy). The one lever that changed the
behavior, measured: stating the agent-directed way to run the app.

**Changes**: none in the CLI. Two delivery questions are now on the
table: `create-hono` shipping the skill and the AGENTS.md line in its
templates, and `agent-context` offering the line. Totals so far:
~700 runs, ~$200, 7 CLI releases.
